Selected work
Commercial work is anonymised. Figures refer to the regional or project scope Darrell led, not to Gwan Strategic as a firm of record at the time.
APAC margin and route-to-market
Situation: Regional P&L across North Asia sitting on distributor economics and a cost base that did not match the next stage of the company.
Work: Rebuilt channel structure, moved selected markets toward direct operations, and reset the operating cost line.
Result: Gross margin expansion from the low teens to 40%+ on the rebuilt scope; operating expenses reduced by about a quarter.
Oracle Cloud and the regional close
Situation: Multi-entity APAC reporting that could not be compared market to market, with cash collection lagging the commercial cycle.
Work: Group-wide cloud ERP rollout, common reporting dimensions, and a usable FP&A cadence.
Result: DSO shortened from 70 days to 45 days on the implemented scope.
China carve-out and licensing conversion
Situation: PE owners needed a defensible financial separation of a China operation and a cleaner after-sales model.
Work: Carve-out modelling, diligence-ready numbers, and conversion of after-sales activity onto a royalty framework.
Result: A standalone picture the owners could take into a transaction process, with after-sales recast as a higher-margin licensing line.

Independent initiative
Zume Music Group
An independent Catholic music NGO-cum-social enterprise. Darrell co-founded it and continues to advise on financial architecture, including its sustainability resources model. Governance sits with its own directors. It has its own public channels. It is not a Gwan Strategic product and is not presented here as a client testimonial.
